Most paid search reporting for law firms stops at clicks, impressions and cost per click. Those numbers describe what happened inside the ad platform, and they say very little about whether the firm ended up with a case. A personal injury firm can buy hundreds of clicks cheaply and still finish the month with the same number of signed files it started with, so the ad account looks healthy while the case list stays flat.

Measuring paid search by signed cases means following each dollar of spend past the click, through the phone call or form fill, into the consultation, and out the other side as a retainer or a rejection. That view changes which keywords you keep, which ones you cut, and how much you’re willing to pay for a lead. It takes some setup, a shared definition of what a real case looks like, and a willingness to look at intake numbers that may not be flattering.

What Clicks and Leads Actually Tell You

A click means someone saw your ad and was curious enough to visit the site. It doesn’t mean they were hurt, that anyone else was at fault, or that they live in a state where you’re licensed. Leads sit a step closer, but a form submission about a scratched fender counts the same in the ad platform as a call from someone with a spinal injury and a trucking company on the other side. Reporting that treats both as one conversion keeps aiming your budget at whichever campaign produces more of them.

Signed cases are the only number tied to revenue, which makes them the only number worth optimizing toward. Sort last quarter’s leads by whether they became files and the patterns show up fast. One campaign may have delivered forty leads and two signed cases while another delivered twelve leads and five, and the second is the one the platform calls underperforming.

Define What Counts as a Case Before You Measure Anything

Write down the criteria your firm uses to accept a matter, then apply them to every lead that comes through paid search. For personal injury work, that usually covers whether the injury required treatment, whether liability is reasonably clear, whether the statute of limitations still has room, whether the defendant carries coverage worth pursuing, and whether the incident happened somewhere your firm can file. Attorneys make these calls informally all day, but the answers rarely get recorded anywhere the marketing data can reach.

From there, agree on three or four dispositions and use them consistently, something like signed, qualified but lost, unqualified, and no contact. The gap between the middle two matters more than it looks, because one says the ads are working and something after the click isn’t, while the other says the ads are pulling in the wrong searches.

Connect the Keyword to the Call and the Call to the File

Tracking the full path takes three pieces that talk to each other. Dynamic number insertion swaps the phone number on your landing pages so each visitor sees a number tied to their source. The click identifier Google appends to the URL needs to be captured in a hidden field on every form and stored on the contact record in your case management software. When an attorney later marks that matter as signed, the identifier travels back to the ad platform as an offline conversion, and the bidding starts optimizing toward retainers instead of form fills. Well-built PPC campaigns for law firms depend on that feedback more than on any bidding trick, because the algorithm can only chase the outcome you feed it.

The Numbers Worth Reporting Each Month

Cost per signed case: Total paid search spend divided by cases signed from paid search. Compare it against average case value by practice area, since it’s the only figure showing whether the channel pays for itself.

Signed case rate by campaign: Cases signed divided by leads generated, broken out by campaign and ideally by keyword group. High volume with a low signed rate means you’re buying attention from people who were never going to hire you.

Consultation-to-signed rate: Of the people who spoke with an attorney or a trained intake specialist, how many retained the firm. When this number is low, the keyword is rarely the problem.

Where the Numbers Usually Break Down

Ad spend rarely fails at the click. It fails between the click and the file, in the fifteen minutes after someone calls your firm while they’re still calling three others. Missed calls, forms that sit unanswered overnight, and intake staff who take a message instead of taking a statement all reduce the same budget to nothing. Speed to first contact belongs in the monthly report next to cost per click, since plenty of firms have raised signed cases without touching the ad account.

So a law firm intake system belongs in the same conversation as your PPC reporting. Recorded calls, a scripted set of qualifying questions, defined response times, and one place where every lead’s disposition is logged will produce the data your ad platform needs while improving conversion. When intake goes undocumented, cost per signed case can’t be calculated, however clean the tracking upstream is.

Turning the Data Into Decisions

Give the numbers enough volume before acting on them. A campaign that produced nine leads last month can’t say much about signed case rate, and cutting it on that basis is guesswork wearing a spreadsheet. Most firms need a rolling ninety-day view, since case volume is low next to click volume and signing a personal injury matter can take weeks from the first call. Review keyword groups quarterly, pause the ones that keep producing unqualified leads, and move that budget toward terms already producing files, even when their cost per click looks high.
